01 · Measurement

How I decide whether a product is working

A product nobody measures gets argued about by opinion. Three steps: choose the metric, make it computable, put it where the decision is made.

Choosing the metric

For the Federation's competitive circuit I picked one guiding metric and wrote down the ones I discarded, with the reason: monthly actives are an outcome, not a lever; memberships issued count value collected rather than delivered; monthly retention answers too late to act on.

Making it computable

A metric counts only once it is defined on real data: what a played event is, what a return is, over which window. I take it from the technology partner's API and measure a baseline by cohort. The answer moved the plan: the players who come in do come back, the bottleneck is getting them in.

Putting it where the decision is made

A weekly rebuild from the partner's data, written for managers who do not read data for a living, with a second independent script that recomputes every figure and blocks publication when the two do not reconcile. The shared view goes to the Federation and to the external partner.

The Federation builds nothing in house. I am the single point between four external vendors and Legal, Procurement, IT Systems and Marketing: requirements, design and delivery reviews, and the call on what ships.

04 · eSports

A product I steer on its numbers

The responsibility I own end to end: strategy, platform, partners, players and the live finals. It is also the product the measurement above comes from.

FITP eSeries by BMW

The Federation's official eSports circuit, played on Tennis Clash and co-organised with its developer WildLife Studios, with BMW as main sponsor. FITP is the first Italian sports federation to create a dedicated eSports membership.

This is where I experiment. I take an idea, push it to an MVP and put it online to see whether it holds up. I work with Replit and Lovable, and I build with Claude, connecting it to the external systems a project needs.

In short

So what do I actually do?

I trained as an engineer and I like getting my hands on the product: writing the requirements, agreeing priorities with the technology partners who build it, going through what comes back, and deciding what ships. Then measuring whether it worked, on data I can defend.

What I have not done: build a self-service analytics product sold to customers, or work inside payments. The measurement work was for my own product line, not for a market. The method is the same either way: define the metric, defend the figure, hand it to whoever has to act on it.
